Finite vs. Infinite

As an alternate suggestion, have you ever used computer simulation
to help address bottleneck, material movement, queue sizes, resource
utilization, etc.? Arena is a program I have used in the past that
can generate some very helpful insights to production issues. More
applicable for consistent manufacturing process than for custom
shops.

Thanks... I'll give that a shot.



We are torn in between using infinite to benefit ourselves, and finite
to benefit the customer (by means of accurate lead times and due dates.)



We switched once, and now we are switching back to finite. We just need
to still see where we need more resources to improve the bottlenecks.

Short answer is:
(1) Look for any work centers that are close to capacity over a period
of
time.
(2) Look closely at the orders that are coming out of the system "Late".
If
you see blocks of time where these jobs were just sitting in front of
work
centers without actually running - you've found a bottle neck.

There are 2 primary ways to do finite scheduling.
---------------------------------------------------------------------
(1) Lay the orders down 1 at a time on the shop. RSS software used
this
back in the early 90's. Basically, you sequence all of your orders from
the
hottest order to the least hottest order. Say from 1 to 99 priority
where
1 is hot. Then you take each order with x-number of operations and
schedule
it through the shop. Then the next and the next etc.

The problem with this algorithm is this scenario: Assume no lunch hrs
for
sake of argument ...
Order 1 - 4 hrs at work center A on Monday from 8am to 12pm. Then off
to
other work centers.
Order 2 - 4 hrs at work center C on Monday from 8am to 12pm. Move time
1
hr. Next operation goes to work center A for 3 hrs. Or, from 1pm to
4pm.

You now have a block of time from 12pm to 1pm that is open but is
probably
to small to be used by any job and you don't want to setup a job for 1
hr
just so you can tear it down at 1pm for the -correct- job to run.

With this routine you end up with sort of a Swiss cheese effect and
usually
never quite get to 100% utilization so you have to look for work centers
that are near full load.

(2) First come first serve. Pritsker out of Chicago was selling this
routine, also back in the early 90's for BIG bucks. Basically you sort
all
of the operations from all of the orders by work center. Load into
memory
in table format. Any operations that are active are "Live" on those
work
centers.

When the routine runs it does the following:
- Scan all work centers in a loop - active operations are scheduled to
completion on each work center and then it reaches out to the next
operation
for those orders and indicates the time the next operation will be
"Available".
- Loop through the work center tables until all jobs are complete - with
each loop you schedule the next available operation on -any- work
center.
- If there is more than 1 operation that is available - mathematically
compute the job most at risk of not getting done on time and make it the
next operation.

Sort of looks like this:

Work center A - 27 jobs in the current load have operations that go
through
this work center. Job 5 is live on Monday from 8am to 11am. At 11 am
it is
determined that job 3/operation-20 is at the work center and ready to
run -
so it goes from 11am to 1pm. Job 1 is hotter then job 11 but wasn't
available until 12pm - tuff luck - but it will be scheduled from 1pm to
5 pm
and then to be finished on Tues when the machine is active again at 8am.
1
day - 100% load.

Some companies tried to do this reading and writing the tables to disk.
Run
time was days ... If you do it in memory it can be done but requires a
lot
of horsepower. Back in 91-92 you needed serious machines to even
consider
this.

With either algorithm what you also want to do is run a days early/late
report for all of you jobs. As in, given your finite resources which
jobs
are ending up late?

If you then look at the scheduling for those jobs you should see periods
of
time in the operation sequence where the job stalled out waiting to get
on a
work center then you've found your bottle neck work center.

With the RSS logic above you could graph your utilization rates for each
work center. If they ramped up to 90-100% and held there they were
potentially overloaded.

With the Pritsker routine all you did was look for the work centers that
were exactly at 100% over a period of days.
